Are my reps replying on WhatsApp? How to know

Not from the app: the WhatsApp Business app keeps its statistics on each phone and has no team report. Link each company-owned number to a management view with one QR scan and you see, per rep, who replied, who is still waiting and for how long, from the moment the number is linked. Nothing is installed on the phones.

Your reps sell from the WhatsApp Business app on company phones, and on Monday you want one answer: were the leads answered last week? This post is about getting that answer for each rep without asking them, borrowing their phones or taking anyone’s word for it. The wider argument for why a record beats a report is in how do you know if your sales team is replying. This is the practical version.

Why you cannot tell from the app

The WhatsApp Business app has a Statistics screen under Business tools. It counts messages sent, delivered, read and received, on that phone, for that number. That is the whole report.

It has no idea which customer is waiting. A conversation where the customer wrote last and nobody answered looks exactly like one that ended politely. There is no team view, and no export that puts 12 numbers side by side. Each number’s statistics live on the handset that holds it.

So managers improvise, in 2 ways. The weekly huddle, where each rep says how their week went. And the borrowed phone, where you scroll through a rep’s chats looking for anything that went quiet.

Both are honest attempts, and both measure memory: the rep’s memory of what they handled, or yours of what you happened to scroll past. The customer who messaged at 19:40 on Friday and heard nothing until Monday is in neither.

“Replying” is 3 numbers, not 1

“Are they replying” sounds like a yes or no. It is 3 separate numbers, and a team can look fine on one while losing customers on another.

First reply time. The gap between a customer’s first message and the first reply from your side. An enquiry goes cold fastest in its first hours, because a lead who waits is often asking someone else in the meantime. Use the median for each rep rather than the average, so 1 bad weekend does not swamp a good month.

Customers waiting right now. Open conversations where the customer sent the last message and nobody has answered. This is the only one of the 3 you can act on today. A median is a report; a list of names ranked by how long they have waited is a to-do list.

Longest wait in the period. The single worst wait last week, for each rep. A median hides the tail on purpose, and the tail is where the lost deals sit. Picture 2 reps: one answers most customers in minutes but left 1 customer for 3 days, the other is slower on every message but never leaves anyone past an afternoon. Their medians flatter the first rep. Their customers would not.

The 3 numbers that say whether customers get answered, and why the WhatsApp Business app cannot produce them for a team.
NumberWhat it tells youWhere it hides on a phone-first team
First reply timeHow quickly a new enquiry reaches a personIn the timestamps of every thread, on every phone, never computed
Customers waiting nowWho needs an answer todayNowhere: the app has no idea a customer is waiting
Longest waitWhere a customer was most likely lostIn the 1 thread nobody scrolls back to

What to aim for

This post will not give you a figure, and you should be wary of any post that does without telling you how it was measured. Three choices matter more than the target itself.

Business hours or the clock. A message at 23:00 answered at 09:05 is a 10 hour wait on the clock and a 5 minute wait on a working day. Decide which you are reporting before you compare reps, or the rep who covers evenings looks slowest for working hardest.

First reply or every reply. The first reply is the commitment that someone has the enquiry. Later replies in a live negotiation have their own rhythm, and holding them to the same target rewards speed over thought.

Load before discipline. A slow median on a rep who handles twice the conversations of anyone else is a staffing problem. The fix is spreading the leads, not a conversation about effort.

How fast should you reply covers choosing a target from your own numbers. The benchmarks page sets out how we measure response times across teams. It is method only until the cohort is large enough to publish figures we would stand behind.

3 ways to get the numbers on a phone-first team

Ask

The Friday report: each rep sends a line on how many enquiries came in and how fast they answered. It works up to about 3 reps who sit near you. Beyond that the rep is the only source, and the rep who reports carefully looks worse than the rep who rounds down. Nobody reports the customer they never saw.

WhatsApp Business allows up to 4 linked devices per number, so a manager’s laptop can be one of them. You get 1 rep’s chats in a WhatsApp Web tab. Nothing is computed: no reply times, no list of who is waiting, nothing across numbers. A message deleted for everyone is gone from your tab too, and the link logs out if the phone goes unused for 14 days.

For 2 reps, do it. For 12, you are opening 12 tabs to answer 1 question. The do-it-yourself route sets out exactly where it stops working, and how to see what your sales team does in WhatsApp Business weighs the same 3 routes against promises and departures as well as replies.

One management view

Each company-owned number links with one QR scan per number, the same mechanism WhatsApp Web uses, in about a minute. Nothing is installed on the phone and nothing changes for the rep, who keeps replying from the WhatsApp Business app as before.

From the moment a number is linked, every message on it is captured, and the 3 numbers are worked out for you, per rep and per number: who replied and who is still waiting, for how long, and the longest wait in any period you pick. Every time a manager opens a conversation, that view is written to an access log before anything appears on screen.

If you would rather see it before reading further, see it with your team in a 15 minute demo.

How to read the report on Monday

Exceptions first. Start with the longest waits and answer those customers before you look at anything else, because some of them are still deciding.

Then coverage gaps: the rep who was off on Thursday and the 5 customers who wrote to that number while nobody covered it. That is a rota problem, not a rep problem, and coverage shows it number by number.

Medians by rep come last, read as a trend over several weeks rather than a verdict on one. Most slow replies have a dull cause: too many leads on one number, a rep on a different shift, a holiday nobody planned for. The metrics guide has the thresholds worth setting, and the WhatsApp daily sales report puts yesterday’s figures in your inbox each morning.

Read it as a list of customers to answer, not a scorecard of reps, and take the threads behind it into coaching from real WhatsApp conversations with each rep. A team that is scored on reply time learns to send “noted” in 30 seconds, and the customer is no better served.

What this does not do

No history before the link. Capture starts when a number is linked. The weeks before that are not in the view, and nothing can reconstruct them.

Nothing is sent. The view never messages a customer, never nudges one and never replies on a rep’s behalf. Your reps answer from the app, as they do now.

No personal phones. It covers the company-owned numbers you link and nothing else.

Not a shared inbox. If you want reps to move into one screen and work from there, that is a different tool for a different job.

Nothing hidden. Every link is listed on the phone under Linked devices, and the team is told before any number is linked. Here is the page we wrote for your reps.

FAQ

Are my reps replying on WhatsApp?

You cannot tell from the WhatsApp Business app, which counts messages on one phone and has no idea which customer is waiting. Link each company-owned number to a management view and you see, for each rep, first reply time, who is waiting now and the longest wait, from the day it is linked.

Can the WhatsApp Business app show response time per rep?

No. Its statistics are sent, delivered, read and received counts for the number on that phone. There are no reply times, no waiting list and no report that covers more than 1 number.

What is a good WhatsApp response time for a sales team?

It depends on your hours, your volume and whether you count the clock or the working day. Set it from your own median and slowest tenth: how fast should you reply walks through it, and the benchmarks page explains how cross-team figures will be measured.

Do reps need to install anything?

No. Each number links from the company phone the same way WhatsApp Web does, with 1 QR scan. The rep keeps the same app, the same number and the same phone.

Will my team know?

They should, and they will. The link shows on the phone under Linked devices, and you tell the team before you link. Every look a manager takes is written to an access log that nobody can edit.
